The distance between the hours your lawyers work and the dollars your firm collects.
This page is the thesis behind the homepage: the benchmarks, each with its source, the 3 different rates firms call "realization", how we work, and a calculator for your own firm's billable capacity.
What's a realization rate?
Firms use the word for 2 different rates, and a third sits in front of both. Record 100 hours, invoice 90 after write-downs, collect 83:
- Utilization: hours recorded as billable, out of hours worked. On an average day, 5 of a lawyer's 8 working hours are never recorded at all.
- Billing realization: work invoiced, out of work recorded. 90 of 100 is 90%.
- Collection realization: work collected, out of work recorded. 83 of 100 is 83%.
Most firms already track the 2 realization rates. The catch: both start counting only after the biggest leak has happened, in the hours that were never recorded.
The full distance between hours worked and dollars collected is your realization opportunity. We measure it in dollars, then go get it.
Of a standard eight-hour day, the average lawyer records 3.0 billable hours and gets paid for 2.4. Here is where the rest goes.
Billed, collected, and paid.
Recorded, then written down or never paid.
Never recorded at all: admin, intake, and tasks no client is billed for.
The leak starts before your realization report does
Lawyers don't leave money on the table. They leave it in 6-minute increments, all day, every day.
Depending on who's measuring, midsize firms invoice 83 to 92 cents of every recorded dollar (billing realization; Clio; Thomson Reuters). That looks healthy, and that's exactly why the bigger leak goes unseen: the rate starts counting only after 5 of 8 working hours never became billable at all. The full path from work performed to cash collected, including the hours that never hit the ledger, is the number almost nobody sees.
of an 8-hour day is recorded as billable by the average lawyer: a 38% utilization rate. The other 5 hours go to admin, intake, and work that never hits a timesheet.

Source: Thomson Reuters Midsize Law Firms Report 2025is the median wait between doing the work and getting paid for it. Clio reports the 2 stages as separate medians, 43 days of unbilled work in progress and 32 days in accounts receivable, so they are not parts that add up to the 93.
Source: Clio 2025 Legal Trends Reportof recorded billable hours at mid-sized firms still never make it onto an invoice - roughly one hour in six, written down before the client ever sees it.

On $10M of worked time, the gap between a 93% and a 78% billing realization rate is $1.5M a year. That's not a technology problem or a talent problem. It's a realization problem - and it's fixable.
The AI wave makes this urgent, not optional. There's more information about legal AI than ever, and less clarity about what's actually right for your firm. Waiting doesn't preserve the status quo - it compounds the gap. The best time to fix realization was last year. The next best time is before your competitors do.
Your billable capacity, before you book
Hours your lawyers could bill if the unrecorded ones came back, and what those hours are worth at your rate. It is capacity, not profit and not a guaranteed result.
Five is the figure in your written guarantee. Leave it there by default.
hours a year your lawyers could bill, at current headcount.
Capacity, not a forecast: the value only exists once the hours are billed and collected. Estimate only. The call replaces it with your actual numbers.
The Realization Method
We're profitability specialists first, AI specialists second.
We don't sell software, and we don't push a platform. We find where your firm is bleeding money, fix the biggest leak first, and build your team's ability to keep fixing leaks after we're gone.
Calls fielded and routed by staff on top of their real jobs; leads lost outside business hours.
Manual filing services, meeting notes retyped into the CRM, scheduling absorbed by fee earners.
Spend that dies between click and signed client; production done by hand.
Work performed, recorded late, then written down at invoice review. The most avoidable loss on the page.
Overlapping licences, seats nobody logs into, tools bought to solve a process problem.
Sized in month one, before any implementation begins. The order of the rows is the order of the work.
Our Framework
Transformation that sticks starts with your team, not your tech stack. Training hours for attorneys and staff, role by role, so adoption is real - not a login nobody uses.
We walk every department - intake, marketing, ops, billing, admin - and map where hours and dollars leak. Your biggest money problem gets fixed first. Not the most interesting one. The biggest one.
Whatever your firm already runs - or should. We're platform-agnostic on purpose: the transformation translates regardless of the software. You'll never wonder if a recommendation exists because someone pays us a referral fee. Nobody does.
Six months. One number.
Deliverables, not decks - every engagement produces assets your firm owns outright.
- Month 1Find the leak.
Deep discovery across every department; we talk to the people doing the work, not just the partners.
Deliverables: the firm-wide money-leak audit (department by department: where unbillable hours concentrate, where invoices get written down, where tech spend outruns its value, and where marketing dollars die between click and signed client) + the KPI dashboard built on your numbers, live from month one (we define the metrics that matter to your firm and make them visible - so progress isn't a feeling, it's a graph).
- Months 2–4Fix the biggest leak first.
Implementation follows the dollars, not the hype. We don't hand you a plan and leave - we do the work alongside your team, department by department, in dollar-impact order, each priority shipping with a testing and feedback cycle so the gains hold.
Deliverables: systems built and shipped; day-one setup of whichever AI stack your firm chooses, configured and running from the start of implementation - not after a quarter of meetings; and by the end of month three, the 12-month People / Process / Tools roadmap your firm can execute without us - priority order set by dollar impact, with a realistic timeline, not a vendor's fantasy one.
- Months 5–6Make it stick.
Deliverables: live, role-specific training repeated until it sticks ("AI that only the managing partner understands isn't a transformation. It's a demo."), refinement, and handoff.
Our goal is that you don't need us afterwards. We're aware that's unusual for consultants. It's also why our clients refer us.
Sample dashboard with illustrative numbers, not a client's. Real instances are built on the client's own numbers in month one.
Every engagement starts the same way: a free 30-minute consultation where we quantify your firm's realization opportunity. If the math doesn't make the engagement obvious, we'll tell you.
The number moves, or we don't stop working
Convert 5 unbillable hours per attorney, per week, into billable time - worth $5–10k per attorney, per month - or deliver cost reductions and revenue gains of equivalent value.
Measured on the KPI dashboard we build together in month one.
Metrics defined together, up front, in plain language. No dashboard games.
Not there by month six? We keep working, at no additional cost, until we are.
Full guarantee terms provided in every proposal.
The market for solving this
AI leadership compensation per market comp data. Savings range depends on firm size and the option compared.
For firms that:
- Have 5 to 100 lawyers and $5M+ in annual revenue - enough operation for the leaks to be worth six figures
- Care about maximizing profit per attorney. (If that number isn't a priority, we're honestly not your firm.)
- Know AI matters but are drowning in noise about how - too much information, too little clarity
- Want a partner embedded with their team, not a report PDF'd into the void
- Are willing to measure. The guarantee only works if we both look at the same dashboard.
Not for firms that:
- Want to buy software and skip the people part
- Need a vendor to blame rather than a problem solved
- Aren't ready to let us talk to the team actually doing the work
Bring your headcount and a rough sense of your numbers. We bring the benchmarks and the method. You leave with your biggest leak in dollars and the one fix worth starting with, whether or not we ever speak again.
